How to Build a Management Team That Runs Without You

Design the Org Around the Work, Not the People
Start with the three to five outcomes the business must produce every quarter — revenue, delivery, margin, product, people. Each outcome gets one owner on the management team. Not a committee, not a 'shared' responsibility — one human, accountable. Then match the people to the outcomes, not the other way around. If nobody fits an outcome, hire for it. Most small businesses have the wrong people in the wrong roles because they never drew the outcomes first.

Install Rules of Engagement
Write down, on one page, how this team makes decisions. Which calls are made individually, which by consensus, which by the CEO. How disagreements are resolved. What stays in the room. What gets shared. Most founders skip this and discover six months later that every decision is a negotiation and every disagreement is an emotional event. Two hours writing the rules saves 200 hours fighting about them.

Run the Weekly Business Review Religiously
Same day, same time, same agenda, every week. Each management team member reports: numbers against target, biggest wins, biggest fires, one request for help. No presentation theatre. Decisions logged, actions assigned, owners named, deadlines written. This is where trust is built — not at offsites, not in slack, but in the hundred weekly hours of doing the work together publicly.
