The Four Domains

Sales: what percentage of revenue is you personally closing? Delivery: what percentage of work is you personally executing or overseeing hands-on? Operations: what percentage of daily operations require your decision or presence? Strategy and brand: what percentage of the business's identity is you personally? Score each 0–100%. Average them. That's your Owner-Dependency Index, and most Stage 2 founders are at 70–85%.

What the Numbers Mean

Above 80%: you own a job, not a business. Below is only possible through active disengagement. 60–80%: you own a founder-led business that's delivering good lifestyle income but won't sell for much. 40–60%: you own a genuinely scalable business. Below 40%: you own an asset. Exit multiples move by 2–3x between the top and bottom of this range — the index is not pride, it's pricing.

Reducing the Index Deliberately

Pick one domain per quarter to reduce your dependency in by 10 percentage points. For sales, hire and train one AE. For delivery, document and delegate one function. For operations, install one manager layer. For strategy, develop a number two who can represent the business externally. Ten points a quarter, compounded, takes you from 80% to 40% in three years — and changes what the business is fundamentally worth.
