How to Systemise a Founder-Led Business
Document, delegate, and disappear from daily operations.
“A founder-led business scales exactly as far as the founder can personally run — and not one millimetre further.”
The Insight
Systemisation is not about caring less. It's about caring in a different shape — through documented processes that survive your holiday, your illness, and eventually your exit. The founders who systemise well don't lose control; they trade tight control for durable influence.
01
Start With the Hour You Hate Most
Don't try to systemise everything at once. Pick the single hour each week you most resent — the one you wish would magically handle itself. Document it in obsessive detail: every click, every decision, every 'it depends'. This becomes your first SOP. One hour a week reclaimed compounds into 50 hours a year — and it teaches you the art of documentation on low stakes.
02
Delegate Outcomes, Not Tasks
The failed version of delegation is telling someone what to do. The successful version is telling someone what to achieve, with clear boundaries and a feedback loop. 'Reduce our churn to under 4% this quarter' delegates the outcome. 'Send three churn emails a week' delegates a task that may or may not move the number. Outcomes create ownership. Tasks create bystanders.
03
The 90-Day Disappearance Test
Pick a function of the business — say, customer onboarding. Announce that for 90 days, you will not touch it. Document everything up front, assign the ownership, set the measurement. If the function survives and thrives, you've systemised. If it breaks, you've discovered exactly where the documentation was a lie. Do this for one function per quarter and in three years you've built a business that runs without you.
The Takeaway
Systemisation is a practice, not a project. Pick one hated hour per week, document it ruthlessly, and trust your people to outperform the old you.
