Growth vs Profitability Trade-Off
When to sacrifice margin for market share (and when not to).

At each stage of a business, one of the two matters more than the other, and chasing both simultaneously produces mediocrity at both. The honest question isn't 'growth or profit?' It's 'which one are we optimising for this year, and what will we accept giving up to win it?'

The Cases for Growth-First
Your market is a land-grab — first-mover is structurally advantaged. You have unit economics that improve with scale. Competitors are funded and will outspend you if you hesitate. Capital is cheap and available. Winner-takes-most dynamics are real. In these conditions, burning margin for market share is rational, even required. The downside is that if any of those assumptions breaks, you've built a business that can't breathe.

The Cases for Profit-First
Niche market, no winner-takes-all dynamics. Boring industry with stable leaders. Capital is expensive or unavailable. Your unit economics are weak today and unlikely to improve with scale. Personal ownership goals favour cashflow and optionality over exit valuation. In these conditions, profit-first creates a durable, sovereign business — slower to grow, nearly impossible to kill.

The Switching Points
Most businesses should run growth-first for their first 3–5 years while unit economics prove out, then switch to profit-first to consolidate the win. A few should run profit-first throughout. Almost none should try to run both dials to eleven permanently. Write down which mode you're in, which signals would flip it, and review annually. Ambiguity on this question is the largest single cause of directionless strategy.

Name the mode you're in. Commit for a year. Accept the trade-off openly. The founders who win are the ones who chose deliberately — not the ones who hoped both would happen at once.
