How to Modernise Legacy Platforms Without Big-Bang Risk
Strangler pattern, incremental replacement, and safe retirement.
“Every decade, the enterprise that tried to rewrite its core system in one big project ends up in the Harvard Business Review — as the cautionary tale.”
The Insight
Big-bang platform rewrites are the single most expensive failure mode in enterprise IT. Billions spent, years consumed, nothing shipped, careers ended. The alternative — the strangler pattern — is slower on paper and vastly faster in practice. It works every time big-bang fails.
01
Wrap, Don't Rewrite
The strangler pattern: put a new facade in front of the legacy system. New features go into the facade. Old features stay in the legacy. Over time, you migrate functionality from the legacy to new services that sit behind the facade. From the user's perspective, nothing changes — until one day, the legacy has been fully retired and they didn't notice. Three to five years. Zero big-bang risk.
02
Decompose by Business Capability, Not Technical Layer
Don't try to split the monolith by layer (database, logic, UI). Split by business capability — customer, order, billing, inventory. Each capability becomes its own service with its own team and its own lifecycle. This aligns the technical architecture with the organisational structure, which is the only architecture that actually scales. Conway's Law is not a curse; it's a design principle — use it.
03
Retire With Ceremony
The final step of modernisation is actually turning off the legacy system. Most enterprises never do it — they leave the old system running 'just in case' for a decade. Cost: enormous, silent, continuous. Schedule retirement explicitly. Announce the date. Validate with a formal shutdown test. Celebrate the retirement. A platform you're paying to run and nobody uses is the worst kind of technical debt — and it only dies with ceremony.
The Takeaway
Strangler over rewrite. Business capabilities over technical layers. Retire with discipline. The platform modernisation that works is boring, methodical, and measurably complete.
