How to Transition from Founder to Family/Professional Ownership

Start the Conversation Three Years Out

Succession planned 12 months before the founder's departure is a crisis. Three years gives time for: honest dialogue with family, skills assessment of potential successors, development programme for whoever takes over, gradual handover of visible authority, and market signalling. Most family businesses wait until a health event forces the conversation — at which point every option is worse than if they'd started three years earlier.

Separate Ownership From Leadership

The biggest succession mistake is assuming whoever inherits shares must also run the business. They are different decisions. Family members may own without operating. A professional CEO may operate without owning. Design the governance — board, family council, professional leadership — to make both work. Ownership succession is a legal and tax exercise; leadership succession is a talent and development one. Confuse them and you get a bad version of both.

Write the Handover Contract

On one page: what the founder will stop doing by when, what authority transfers to the successor by when, how the founder will spend their time post-transition, what communication happens with the team and customers, what the escape clauses are if things don't work. Signed, visible, reviewed monthly. Most transitions fail because the founder and successor have different mental models of what 'transition' means — the written contract forces alignment.
